I've never played, only read feedback from others. For the people who stick with the game, they should continue playing their same faction. But there are rules for adding/dropping players throughout the game, so if you have to, I would let others join the game as/if people dropped out, if they're willing to join having missed the first couple sessions (which they probably would be from your description of your group).People who've played 2 player have said it was fine, but it sounds like if they did it again, they would rather have done it with 3 or 4 to have a better time.
